AI for HVAC companies, starting with an audit

    By Wylie Stevens, RN

HVAC work comes in waves. The first hot week of summer or the first cold snap fills the phone lines, and the office has to answer, sort, and book while techs are already booked. In the slow months, the work shifts to tune-ups, renewals, and replacement quotes that need patient follow-up.

AI tools can help with parts of this. An AI voice agent can answer and book calls. Text follow-up can remind customers about tune-ups. But the right first fix depends on where your shop actually loses work. That is what the audit finds.

Where HVAC companies tend to leak

    • Peak-day calls. When three lines ring at once, some calls go to voicemail. Many callers with no cooling will call the next company instead of leaving a message.
    • After-hours sorting. A true emergency and a routine question both arrive at 9 PM. Without clear rules, the on-call tech gets woken for both, or for neither.
    • Maintenance agreement renewals. Agreements often renew on paper or by memory. When nobody owns the renewal list, members lapse quietly.
    • Replacement quotes. A system replacement quote is a big decision. If nobody follows up after the visit, the quote goes cold.
    • Office to field handoffs. The caller describes the problem once. If those notes do not reach the tech, the tech asks again at the door.
    • Reviews. Happy customers rarely leave a review unless someone asks soon after the job.

What the audit looks at in an HVAC business

    • How calls are answered on a normal day and a peak day, and what happens to the ones nobody picks up.
    • Your after-hours rules: what counts as an emergency, who decides, and how the on-call tech is reached.
    • How maintenance agreements are tracked, renewed, and scheduled, and who owns that list.
    • What happens after a replacement quote: who follows up, when, and how you know the result.
    • How job details move from the call to dispatch to the tech, and how many times they are typed.
    • When and how you ask for reviews, and who sees the replies.

    An illustrative example

This is a made-up example, not a client. A six-person HVAC shop thinks its biggest problem is after-hours calls. In interviews, the dispatcher says the bigger problem is the renewal list. It lives in one person's spreadsheet, and it was not touched during the summer rush. The road map puts a renewal reminder and an owner first, then after-hours call handling second. The order matters more than the tool.

    How the audit works

    1. Interviews. I talk with you for about an hour, then with key team members for 30 to 45 minutes each. For HVAC, I usually talk with whoever answers the phone and whoever dispatches, along with a lead tech.
    2. Process map. I map how work moves across getting customers, doing the work, and keeping customers, on one page. The map shows where work falls through the cracks.
    3. Road map. You get a written report, an opportunity matrix that ranks each finding by impact and effort, an ROI table built from your own wages and hours, and a phased 90-day road map. We walk through it on a debrief call.

The audit runs five to seven days from the first interview to the debrief call.

    Pricing

Most HVAC shops I would talk with fit the Solo or Team tier. Audit prices are published and based on how many people I interview:

    • Solo: $2,500. Teams of 2 to 3, up to 2 interviews.
    • Team: $5,000. Teams of 4 to 10, up to 5 interviews.
    • Organization: $10,000. Teams of 11 or more, up to 10 interviews.

Additional interviews are $1,000 each. On-site days are quoted separately. See audit pricing.

Software comes only if your road map calls for it. The site lists four plans: AI Website $197/month (a done-for-you site built from your Google Business Profile), Base Camp $297/month (website, CRM, chat, calendar and inbox), Ascent $397/month (adds an AI voice agent that answers and books calls), and Summit $597/month (adds reputation management, review requests, missed call text back and reactivation campaigns). You do not need a plan to buy the audit.

A note on AI voice agents

An AI voice agent can answer and book calls when your team cannot. It still needs your rules: which calls are emergencies, which areas you serve, and when a person must take over. The audit writes those rules down first, so any tool you add follows them.

    Frequently asked questions

Can AI answer calls for an HVAC company?

Yes. The Ascent plan adds an AI voice agent that answers and books calls. It works best when your emergency rules, service area, and handoff to a person are written down first, which the audit does.

What should an HVAC company automate first?

It depends on where your shop loses the most work. For some it is peak-day calls. For others it is maintenance renewals or replacement quote follow-up. The audit ranks them by impact and effort.

Does the audit work with the field service software we already use?

The audit maps the tools you already have, including your scheduling or dispatch software. The road map tells you whether to keep, connect, or replace a tool.

How much does an AI audit cost for an HVAC company?

Published prices are $2,500 for teams of 2 to 3, $5,000 for teams of 4 to 10, and $10,000 for teams of 11 or more, based on interview count.

Can you help with maintenance agreement renewals?

Yes. The audit looks at how renewals are tracked and who owns them. Reminder and reactivation messages are part of the Summit plan if the road map calls for them.
